Is GEO replacing SEO?

In short

  1. Partly. GEO is replacing the old SEO habit of picking keywords and chasing rankings. Your page still needs to be found.
  2. A keyword and the question behind it bring up different websites. In our Hong Kong Google tests, they shared about one site in their top ten.
  3. Google's AI answer to the question rarely linked the pages that ranked for the keyword. ChatGPT search mostly linked other pages too.
  4. So write your page to answer your buyer's question. Make sure search engines can find it, and keep your Google business listing and your directory entries up to date.

This is part of our work on SEO & GEO, which we run as one discipline.

A wooden letter tray with two slots: lined pages go in through one and a brass name tag through the other, two ways into the same tray.

GEO stands for generative engine optimisation. It means getting AI engines such as Google, ChatGPT, Gemini and Perplexity to link your page or name your brand.

Our advice: write for the question. In our view, the goal is to appear in the answer. On Google, search must still find your page.

In our Hong Kong checks of Google, a keyword and its question shared about one website in their top ten. Google’s AI answer rarely linked a site that ranked for the keyword, though the gap was smaller in Chinese. A keyword ranking gave little assurance of appearing in Google’s answer, and ChatGPT mostly linked other pages.

In Google’s AI Overviews, an answer can link your page as a source or name your brand. Well-known brands appeared even when their own sites did not rank highly in regular search results. If your company is less familiar, make your pages findable and your business listings readable.

This is part of our work on SEO & GEO, which we run as one discipline.

Does ranking for a keyword get you into Google’s AI answer?

Not reliably. For each business topic, we searched Google in Hong Kong using a keyword and a related question in English and Chinese. The results differed.

Take “commercial lease lawyer hong kong”, whose highest results were mostly law firms and a lawyer directory. We also searched this question:

“What should a Hong Kong cafe owner check before signing a three-year shop lease with a turnover rent clause?”

The keyword and the question shared no site in their top ten, and Google’s AI answer linked none of the keyword’s top ten.

The rest of the linked sites were in neither top 10 (pair 1: 5 of 11; pair 3: 1 of 6). Each search ran once. A2FF’s own Google checks in Hong Kong, 29 September 2026.

Across the searches, each keyword and its question shared about one website in their top ten, and many pairs shared none.

Websites a keyword and its question share in their top 10

84 keyword and question pairs (42 topics, each in English and Chinese), Google Hong Kong, desktop, 29 Sep 2026, one run each, a website counted once per search.

  • None34 (40%)
  • One24 (29%)
  • Two14 (17%)
  • Three or more12 (14%)
Average: 1.2 shared websites out of ten. In 70 of the 84 pairs (83%), no website was shared in the top three. English pairs: 0.9 shared on average; Chinese pairs: 1.5. A2FF's own Google checks in Hong Kong, 29 September 2026.

Google’s AI answers rarely linked sites from the keyword’s top ten. More than half of the links came from sites in the question’s top ten.

Keyword vs question: where Google's AI answer links came from

482 links (sites, counted once per search) in Google's AI answers to the 84 questions, Google Hong Kong, desktop, 29 Sep 2026, one run each.

  • Site in the keyword's top 1055 (11%)
  • Site in the question's top 10265 (55%)
  • In neither top 10205 (43%)
43 links were in both top tens, so the bars add to more than 482. Only in the keyword's top 10: 12; only in the question's: 222. English answers, 281 links: 20 (7%) from the keyword's top 10, 128 (46%) from the question's top 10. Chinese answers, 201 links: 35 (17%) and 137 (68%). A2FF's own Google checks in Hong Kong, 29 September 2026.

The gap was smaller in Chinese because, in our view, fewer Chinese pages cover these topics, so the searches share more sites. Still, a keyword ranking did not ensure a place in Google’s answer to the question.

Route 1: be the source the answer links

A page still has to be findable: in our topic searches, most sites linked by AI Overviews ranked highly in regular results. Those searches included “what is agentic ai” and “geo vs seo”.

Where the linked sites ranked

Google describes its AI features as “rooted in our core Search ranking and quality systems”.

“From Google Search’s perspective, optimizing for generative AI search is optimizing for the search experience, and thus still SEO.”

“Still SEO” is Google’s phrase, but in our view it means more than choosing keywords and chasing rankings. A page needs to be findable.

Then focus on answering the question.

Route 2: be the name the answer mentions

In Google’s AI Overviews, a brand can be named without its own site ranking. We searched for recommendations, including “best bank in hong kong” and “best smartphone 2026”. Most named brands had no own site linked or in Google’s regular results.

ZA Bank appeared in the bank answer; Samsung and Apple appeared in the phone answer. Lan Fong Yuen appeared for “best milk tea hong kong”, though we found no website of its own.

The AI Overviews also linked reviews, comparison sites, media and forums. When an answer linked a brand’s own site, that site usually ranked too.

Brands named in Google's AI Overviews vs own site ranked

74 brands named in Google AI Overviews across 14 recommendation searches in Hong Kong (7 English, 7 Chinese), 29 Sep 2026, desktop, one run each; a brand counted once per search.

  • Own site neither linked nor in Google’s regular results52 (70%)
  • Own site linked, not in Google’s regular results3 (4%)
  • Own site in Google’s regular results and linked11 (15%)
  • Own site in Google’s regular results, not linked8 (11%)
10 of the 52 are small local eateries with no official site found. All brands tested are well known: banks, phone makers, running shoes, software, cars and milk tea. A2FF’s own Google checks in Hong Kong, 29 September 2026.

Google’s AI Overviews named lesser-known companies too (under 500 monthly searches for their names), and most had no own site in Google’s regular results.

Lesser-known companies named in Google's AI Overviews vs own site ranked

47 companies with under 500 monthly searches for their names, named in Google’s AI Overviews for 13 of 24 Hong Kong local-service searches (the other 11 showed no AI Overview), 29 Sep 2026, desktop, one run each, 17 retried once.

  • Own site in Google’s regular results15 (32%)
  • Own site linked in the answer, not in Google’s regular results9 (19%)
  • Appeared as a Google business card12 (26%)
  • No own-site link of any kind11 (23%)
The last three bars total 32 companies whose own sites were not in Google’s regular results. Business cards: 12 of the 25 lesser-known companies in the English answers. Of the 11 with no own-site link, all appeared by name on a page the answer linked: the 9 in Chinese answers on directories or lists such as HKTDC and InvestHK, the 2 in English answers on InvestHK and a news article. A2FF’s own Google checks in Hong Kong, 29 September 2026.

In the English answers, about half of the lesser-known companies appeared as Google business cards. In Chinese, some lacked both a site in Google’s regular results and a link to their own site, but all of those appeared on linked directories or lists, including HKTDC and InvestHK. Keep your Google business listing readable and check directories that list firms like yours.

These brands and companies were named without their own sites ranking. So, in our view, you need to know where others write about your brand. Our Brand intelligence work checks what people say, what they search for and what AI answers show.

Does ChatGPT link the same pages as Google?

Mostly not. We used ChatGPT search for the same questions, then compared its links with Google’s results. Most sites were in neither of Google’s top tens, and few were also linked by Google’s AI Overview. This held in English and Chinese, so the engines often linked different sites for the same question.

Where ChatGPT's linked sites ranked in Google

247 sites linked by ChatGPT search for the same 84 questions (42 topics, English and Chinese), Hong Kong, web search on, one run each, 30 Sep 2026; a site counted once per question. Google top 10 from the 29 Sep 2026 checks.

  • In the question's Google top 1033 (13%)
  • In the keyword's Google top 1020 (8%)
  • In neither top 10203 (82%)
  • Also linked by Google's AI Overview for that question37 (15%)
The bars overlap, so they add to more than 247. English answers, 137 sites: 16 / 10 / 116 / 19. Chinese answers, 110 sites: 17 / 10 / 87 / 18, in the same order. 79 of the 84 questions returned sources. A2FF's own ChatGPT search and Google checks in Hong Kong, 29 and 30 September 2026.

Write for the question, then check that each engine’s search crawler can reach your page. OpenAI says its own crawler, OAI-SearchBot, surfaces sites in ChatGPT search. Most sites ChatGPT linked were outside Google’s top tens, so in our view GEO goes beyond Google.

What should you do?

Write for the question. Keep your page findable and your business listed.

Start with your buyer’s question and situation, then answer it on one page. In Google’s AI Overviews, a keyword page could rank yet be absent from the answer.

Make sure search engines can find your page: most sites linked by Google’s AI Overviews also ranked highly in regular results.

If your name is less familiar, check your Google business listing and relevant directories. Mentions by others take time to earn. Google says that seeking inauthentic “mentions” across the web “isn’t as helpful as it might seem”. In our view, reviews, articles and comparisons matter when others choose to write them.

Check whether AI answers link your pages and whether they name your brand when buyers ask for recommendations. See how we run SEO and GEO as one discipline.

How did we check?

We ran over 200 Google searches in Hong Kong, in English and Chinese, and recorded the AI answers. We counted all the regular results Google returned, up to 20 per search. We then used ChatGPT search for the same questions, in Hong Kong with web search on. Each check covers one day, so the results show one moment. They show which pages and names appeared, not why either engine chose them. We tested only those two, so we cannot say the same holds elsewhere.
